As the organization continued to grow and run initiatives in parallel across multiple European markets, business analysis was conducted independently by different teams and locations. Each group applied its own approach to requirements of documentation, leading to inconsistencies, duplicated effort, and delays in delivery.
The lack of unified standards was particularly visible in key business areas such as logistics, finance, POS systems, and operations, where fragmented analytical approaches hindered cooperation between business, IT, and BPO teams. As a result, the organization faced rising project costs and an increased risk of suboptimal design and delivery decisions.
To bring structure to this area and establish a consistent operating model at scale, the client partnered with Sii Poland to create a Center of Excellence responsible for unified business analysis standards across the organization.
Building a CoE – centralizing processes and standards
The Center of Excellence was built as a structured, six-month initiative covering both the design of the CoE organizational structure and the rollout of a unified operating model across the company. On Sii Poland’s side, a team of 12 experts was involved, including domain analysts responsible for key business areas such as logistics, finance, POS systems, HR, and operations, a lead analyst coordinating standards, and supporting roles focused on initiative management.
This setup enabled a deep understanding of processes across individual units and countries, while ensuring that requirements were tailored to specific business domains and aligned with shared analytical principles and standards.
A core element of the new operating model was the implementation of Azure DevOps as the central platform for collecting, managing, and validating requirements, as well as supporting project delivery. Sii defined unified standards, templates, and documentation rules that were adopted organization-wide, streamlining cooperation between business, IT, and BPO teams.
The quality of business analysis was continuously monitored through formal requirement validation processes and regular reviews conducted in collaboration with other IT teams. The model was further strengthened by recurring business workshops and post-project lessons learned sessions, enabling continuous improvement of CoE standards.
As a result, the client gained a transparent, scalable, and repeatable business analysis process that now serves as a solid foundation for future projects and ongoing organizational growth.
